Underwrite the Membership Market Before You Sign a Letter of Intent

A climbing gym is a subscription business wearing a construction project as a costume. Nearly all of the revenue is recurring membership dues plus day passes, youth programs, and birthday parties, which means your only real question is how many people within a 15-minute drive will pay $80 to $130 a month, forever. Build the catchment analysis yourself: population inside three-mile and ten-mile rings, median household income, age distribution weighted toward 18 to 40, university and high-school enrollment, and the presence of an outdoor climbing area within a two-hour drive, which reliably raises indoor participation. Then count every competitor, including the YMCA wall, the university rec center, and the climbing wall bolted into the back of a trampoline park, and estimate their membership from parking counts, class schedules, and social media. A common planning benchmark is that a bouldering gym needs roughly 700 to 1,200 active members to stabilize. Model conservatively: 18 to 30 months to reach stabilized membership, meaningful churn after the January and September signup surges, and a first-year revenue number that assumes your ramp is slower than the pro forma the wall vendor will happily build for you. Screen Buildings for Clear Height, Column Grid, and Slab Capacity

Three physical numbers decide whether a shell works, and you can check all three on a first walkthrough with a laser measure. First, clear height to the underside of structure — not to the ceiling grid, and not to the bottom of a hanging light. Bouldering needs roughly 15 to 20 feet of clear height for wall faces around 12 to 15 feet plus overhead clearance; a traverse-only wall can survive on much less but will not sustain a membership. Ropes and lead climbing want 40 to 55 feet, which almost no warehouse offers, so height is usually what pushes a conversion toward a bouldering-first program. Second, column spacing. A 40-by-40 or wider clear-span bay lets you build long continuous wall runs and open landing zones, while closely spaced columns fragment the floor plate, cut usable climbing surface, and create dangerous fall paths that must be padded or walled around. Third, the slab. Freestanding climbing structures transmit large overturning moments into the floor, and a typical 4-to-6-inch warehouse slab frequently needs new isolated footings or a thickened pad poured at each column base. Have a structural engineer core the slab and check the sub-base early, because footing work is disruptive, expensive, and impossible to hide once the walls are up. While you are there, note bay depth for the run-out required behind overhanging walls, roof structure capacity if any part of the wall system will be braced to it, dock doors you can use for delivering 4-by-8 wall panels, and column fireproofing you may be about to disturb.

Choose the Program: Bouldering-Only, Ropes, or Hybrid

This decision drives your capital budget, your staffing model, and your building requirements more than any other, so make it explicitly rather than by drift. Bouldering-only is the reason warehouse conversions work: no belay towers, no auto-belay maintenance contracts, no belay certification bottleneck at the front desk, a shorter shell, a faster build, and the lowest cost per square foot of the three. It took roughly 53% of the global market in 2025 for exactly those reasons. The tradeoff is that bouldering is physically punishing, skews younger, and has higher churn, so retention depends on fitness area, yoga, and community programming rather than on the walls alone. Adding ropes — top rope on auto-belays plus a lead wall — broadens your demographic to families and older climbers, supports competitive youth teams that generate the most reliable recurring revenue in the industry, and lets you sell belay lessons, but it requires 40-plus feet of height, annual auto-belay recertification, a much heavier structure, and staff on the floor at all times. A hybrid in a tall bay is the strongest long-term product if the building supports it. Whatever you choose, allocate the floor plate deliberately: a well-run gym is typically 55% to 70% climbing terrain and landing zones, with the balance going to fitness and training area, a stretching and hangboard zone, front desk and retail, restrooms and showers, party or program rooms, and staff and route-setting storage. Cutting the non-climbing 30% to buy more wall is the most common design mistake, and it shows up later as a retention problem.

Resolve Zoning and the Change of Occupancy Classification

You are converting a Group S-1 storage building into what most jurisdictions will classify as an assembly or gymnasium occupancy, and that reclassification is where budgets move. Start with the zoning use table: many industrial and light-industrial districts permit indoor commercial recreation only as a conditional or special use, which means a hearing, a staff report, and four to nine months, and some districts prohibit it outright to protect industrial land. Parking ratios are the second trap, because assembly parking demand is calculated per occupant rather than per thousand square feet of warehouse, and an industrial park built at one stall per 1,500 square feet may not legally support a gym at peak evening load without a shared-parking agreement. On the building side, the change of occupancy triggers the existing-building code chapter in full: occupant load recalculation, exit count and travel distance, panic hardware, emergency and exit lighting, fire separation between the gym and any remaining tenant space, and — most significantly — sprinkler requirements, since many older warehouses are unsprinklered or carry a system designed for rack storage that is wrong for an open assembly use. Accessibility is not optional and is routinely underestimated: an accessible route to the front desk, retail counter, restrooms, and at least the fitness floor, accessible locker and shower facilities, and compliant door hardware and signage throughout. Bring a code consultant and the fire marshal into a pre-application meeting before you finalize the layout, and ask specifically how they classify the space, whether they will require sprinklers over the padded areas, and how they treat the climbing structure itself, which some officials review as a structure and others as equipment.

Engineer and Procure the Climbing Wall System

Climbing walls are engineered structures, not carpentry, and they are bought from a small set of specialty manufacturers who design, fabricate, and install them under seal. Budget realistically: climbing surface alone commonly runs $40 to $70 per square foot of wall face, and turnkey commercial wall construction more often lands in the $75 to $150 per square foot range once the steel superstructure, plywood or fiberglass skin, texture, holds, and installation labor are included. A 2,000-to-5,000-square-foot commercial wall project frequently totals $100,000 to well over $500,000 by itself. Decide early between a freestanding steel superstructure, which is independent of the building and simplifies your lease and your landlord conversation, and a building-attached system, which is cheaper in material but requires the existing structure to accept lateral and uplift loads it was never designed for. Get the wall vendor and your structural engineer talking directly, and require stamped drawings and anchor specifications you can hand to the permit reviewer. Specify the terrain mix with your future head route setter in the room: slabs and verticals for beginners and instruction, 20-to-45-degree overhangs for the strong core of your membership, at least one competition-style feature wall, a systems or training board such as a Kilter or Tension board, and a dedicated kids area with lower walls and gentler terrain. Buy a serious hold package up front — typically $15,000 to $60,000 — along with volumes, since a gym that opens with thin, repetitive holds feels cheap on day one. Confirm the manufacturer builds to the Climbing Wall Association industry practice documents, and budget for annual third-party wall inspection in your operating plan.

Install Flooring and Fall Protection to the Right Standard

The floor is the safety system, and it is the line item first-time operators cut and later regret. Bouldering flooring is a layered engineered assembly, not gym mats: a base layer of thick foam, an intermediate layer to spread load, and a bonded carpet or vinyl top surface, typically 12 to 16 inches of total build-up under and in front of every climbable surface. Specify it against the recognized standards — ASTM F2115 for manufactured climbing wall padding and ASTM F1292 for impact attenuation — and require the vendor to state a critical fall height that meets or exceeds your tallest climbing surface. Commercial climbing flooring commonly runs $25 to $60 per square foot, which on a 6,000-square-foot landing zone is a six-figure number by itself. Geometry matters as much as thickness: pads must extend a full run-out distance in front of overhanging terrain, wrap columns and corners, cover every transition with no seams or gaps where an ankle can drop, and never leave a hard edge, bench, column base, or door swing inside a fall zone. Plan the perimeter with barriers, benches, or rope lines that keep spectators and stretching climbers out of landing areas, because a large share of reportable injuries in bouldering gyms involve a fall onto a person or an object rather than a clean fall onto the floor. Set the whole assembly on a moisture barrier if the slab shows any sign of vapor drive, and confirm with the flooring manufacturer how the pads interact with your slab-mounted wall footings so you are not cutting field-fitted holes on install day.

Build the 40% That Is Not Wall: HVAC, Dust Control, Lighting, and Locker Rooms

Chalk dust is the single most underestimated engineering problem in a climbing gym, and it decides whether your building feels like a gym or like a mine. A warehouse HVAC system was designed to keep product from freezing — typically a handful of unit heaters with no meaningful filtration or fresh air — and it will not handle a room full of people aerosolizing magnesium carbonate. Design for high air-change rates in the climbing volume, filtration at MERV 13 or better on return air, and dedicated dust-capture or air-scrubbing units mounted high where chalk accumulates; run the outside-air calculation on assembly occupancy, not storage. Budget generously for the mechanical package, because a converted warehouse usually needs a full new rooftop or split system, distribution ductwork, and often an electrical service upgrade alongside it. Lighting should be bright, high-CRI, and aimed to avoid glare in a climber's eyes on steep terrain, which usually means indirect or shielded fixtures rather than the high-bay pattern already in the ceiling. Then build the amenities that retain members: real locker rooms with showers, a fitness and training area with free weights and hangboards, a stretching zone, a comfortable lounge with clear sightlines to the walls, a party or program room that pays for itself in weekend bookings, and generous route-setting storage plus a wash station for holds. Add a hold-washing sink with a sediment trap, a floor drain near it, and an air compressor if your setters will use one; these small back-of-house items are always missing from the first budget.

Staff, Set, Insure, and Open With a Real Operating Plan

Construction ends and the actual business begins, and the operating disciplines are what separate the gyms that survived 2025 from the twelve that closed. Hire a head route setter before you open and treat that role as senior: setting quality is the product, and a reset cadence of a section or two per week — so the whole gym turns over every four to eight weeks — is what makes a membership feel worth renewing. Get setters and floor staff trained to Climbing Wall Association standards, run a documented daily and monthly wall and flooring inspection, and keep the logs, because your insurer and any future litigation will ask for them. Line up specialty liability coverage early through a broker who writes climbing gyms; general commercial policies routinely exclude climbing, and the carrier's requirements will shape your waiver, your minor policy, and your staffing ratios. Build the membership stack deliberately: a founder or presale rate that funds working capital before opening, a standard monthly with a modest initiation fee, punch cards and day passes for visitors, a youth team and after-school program that produces the most predictable revenue in the industry, and corporate and university partnerships. Operate on real numbers from week one — visits per member per month, check-in patterns by hour, conversion from day pass to membership, and churn by cohort — and hold 6 to 12 months of operating expense in reserve, because the industry-wide lesson of the last two years is that gyms fail during a slow ramp, not during construction.
